The four jobs, and why one tool rarely does all of them
"AI search tool" covers four genuinely different products. Buying the wrong category is the most common and most expensive mistake here, so it is worth separating them before comparing vendors.
- Monitoring. Runs a list of prompts on a schedule across several assistants and records whether you were mentioned or cited. Answers "am I visible, and is that changing?" It will not tell you what to fix.
- Auditing. Crawls your pages and grades them on the things retrieval cares about — server-rendered content, passage structure, schema validity, crawler access. Answers "why am I not being cited?" It will not tell you whether you currently are.
- Content tooling. Helps write or restructure pages into answer-first shape. Useful once auditing has told you which pages deserve the effort, and actively wasteful before that.
- Competitive intelligence. Shows which domains are being cited for your prompts. Most valuable when you already have visibility and are trying to take share.
Most teams need auditing first and monitoring second. Monitoring on its own produces a dashboard that tells you the number is low without telling you why — which is how these subscriptions get cancelled after two months.
How to evaluate a vendor's claims
This category is young, and marketing is well ahead of methodology. Five questions separate the substantial products from the dashboards:
- How do you get the data? There is no official API for "was this cited in ChatGPT." Vendors run prompts programmatically. Ask how often, from which regions, and whether results are logged in or anonymous — all three change the answer materially.
- How do you handle non-determinism? The same prompt can produce different sources on different runs. A tool reporting a single number without a sample size or a range is reporting noise with a confident face.
- What exactly counts as a citation? A linked source, an unlinked brand mention, and a passing reference in a list are three different outcomes with different value. Tools that collapse them into one metric inflate it.
- Can I see the raw answer? If you cannot read the response your score was derived from, you cannot check the score or learn anything from it.
- Does it tell me what to change? A finding without a specific, page-level action is a metric, not a tool.
Treat any absolute claim about "share of AI search" with caution. Nobody has access to the query volume behind these systems, so all such figures are estimates built on sampled prompts. The trend on your own fixed prompt list is far more trustworthy than any vendor's market-wide number.
What you can do without buying anything
Before any subscription, a manual baseline takes about an hour and is often enough for a small site:
- Write down 20 prompts a real buyer would type — problems and comparisons, not your brand name.
- Run them in ChatGPT, Perplexity and Google AI Overviews. Record for each: cited, mentioned, or absent.
- Note which domains were cited. That list is your actual competitive set, and it is frequently not who you assumed.
- Open the top three cited pages and read their opening paragraphs. The pattern is usually obvious within minutes.
- Check your own equivalent page with view-source, confirming the content is in the served HTML.
- Repeat monthly. The delta is the only number that matters.
A spreadsheet with a monthly cadence beats a dashboard you stop opening. Buy a tool when the manual version becomes the bottleneck — not before.
